New Eagle Hill Consulting Study Shows AI Transforming Organizational Dynamics, While Leadership and Culture Struggle to Keep Up

AI is Boosting Productivity and Quality of Work, but Cultural Challenges May Hinder Success

ARLINGTON, Va., Sept. 8, 2026 /PRNewswire/ — Artificial intelligence (AI) has evolved from isolated implementations into integral components of organizational operations. Research from Eagle Hill Consulting reveals that management strategies and organizational cultures are struggling to keep pace with this technological advancement.

According to the AI Capabilities survey conducted among senior business decision-makers:

  • AI is utilized by 73% for business operations, 72% for decision support, and 71% for boosting employee productivity.
  • 66% of leaders noted enhanced employee productivity, 59% improved operational efficiency, and 55% better quality of work attributed to AI.

Melissa Jezior, CEO of Eagle Hill Consulting, stressed the importance of viewing AI not merely as a tool, but as a transformative element within organizations. She noted a significant oversight: despite recognizing the importance of data quality and tech infrastructure, only 18% of leaders acknowledged the need for work redesign, and just 9% pointed to organizational culture.

Cultural barriers are a prominent issue, as 84% of surveyed leaders cited at least one cultural factor obstructing AI success. Common barriers include:

  • 30%: Resistance to changing established practices
  • 27%: Governance processes that slow AI experimentation
  • 26%: Short-term priorities overshadowing AI initiatives

Jezior remarked that successful AI transformation hinges on organizational transformation. Merely having advanced technology and quality data is insufficient; leaders must foster an environment conducive to rethinking processes and adapting to change.

AI Adoption vs. Organizational Adaptation

While organizations are recognizing the need for continuous work redesign, only 45% of leaders report having established management practices for ongoing improvement as AI evolves. Furthermore, just 47% say their organizations systematically identify AI opportunities across the enterprise.

Decision-making about the division of tasks between AI and humans also presents challenges. While 72% utilize defined criteria for these decisions, 28% either leave it to individual units or lack a formal process.

Workforce Development Needs Attention

Only 39% of respondents stated that their companies provide training upon introducing new AI technologies, and a mere 31% plan employee development for AI within broader workforce strategies.

Leadership practices are still evolving; only 37% of leaders adapt work organization to align with AI changes, while 28% coordinate changes across functions.

Jezior emphasized that the future of AI isn’t merely about adopting new tools but about cultivating organizations that can continually adapt, connecting AI strategy to work design, workforce development, and culture.

Beyond Efficiency Gains

The research suggests that AI is fostering a workforce more engaged in high-value tasks. Respondents noted:

  • 89% saw increased opportunities to build expertise
  • 88% focused more on high-value work
  • 87% performed more creative tasks

Additionally, 58% of leaders reported reduced employee burnout due to AI integration.

Jezior stated that this research counters the notion that AI’s primary benefit is merely enhancing work speed or lowering costs. Instead, AI introduces chances for employees to engage in more valuable, creative endeavors, presenting the challenge of designing work strategies that sustain these benefits.

Methodology

The Eagle Hill Consulting AI Capabilities Survey, conducted by Ipsos from August 3-6, 2026, included 306 participants in director-level or higher positions in U.S. companies with over $100 million in annual revenue. The respondents comprised 33% C-suite executives, 31% senior vice presidents, and 35% directors.
